The Six Thinking Hats

ORIGIN The Theory of Six Thinking Hats was Developed in the year – 1985 by Dr. Edward De Bono, a Psychologist, an Author as well as Consultant. Dr. Edward De Bono is also an originator of other well known Thinking Programs: The CoRT Program. Lateral Thinking. Parallel Thinking.

The Six Thinking Hats has been proudly used by

DEFINITION ‘Six Thinking Hats - STH ’ is a simple yet an effective Decision Making Technique. These 6 imaginary coloured Hats helps you in Decision Making.

THE WHITE HAT

The Computer 1. Gives Facts and Figures 2. Shares Information – As it is … 4. Is Neutral and Free from Emotions 3. Does Not offers any Opinions or Interpretations

THE WHITE HAT Believes in Facts and Figures. Excludes Opinions, Hunches & Judgements. Removes Feelings and Impressions.

THE WHITE HAT - Case V/s

THE WHITE HAT There are 2 Kinds of Facts – First Class Facts and Second Class Facts . Ist Class Facts are: Checked also known as Proven Facts. E.g . The News Forecast confirms, there is a dip in the Weather today by 5 degrees. IInd Class Facts are: Not checked but are perceived to be True. Can also be termed as someone else’s fact or ‘Perceived Fact.’ E.g . My Friend was saying that Lamington Road is a Huge Market for buying computer products So, if the IInd Class fact says: that the market reach of Lamington Road is vital for computer products, then such fact needs to be verified thoroughly and then can be ticked and included as a– Ist Class Fact .

Likelihood All Swans are White Most of the Swans are White Slightly More than 99% of Swans are White OR By and Large Swans are White.

How to use the – White Hat Enquire and Share Information: What Information / Facts do you want to know. What information is missing. What information / Facts would you like to have. Classifying the available facts into: First Class Facts and Second Class Facts.

Let’s Watch A White Hat Example

The White Hat - Discussion Let’s Discuss: Should The Schools and Colleges in Mumbai be closed down due to the Pandemic? Hat Discussion that Happens My Doctor friend working in a civic hospital was saying that; COVID-19 cases are rising again due to spread of the new Delta Plus Variant. The Mayor of Mumbai has alarmed the possibility of arrival of a Third Wave. As per a new TOI Update: Kids are feared to be at risk during the Third Wave.

WHITE HAT – The Summary Imagine being like a computer. White for Neutral. Just give facts. Distinguish between First Class facts and Second Class facts Use precise language while making statements Your Opinion is not Permissible under White Hat Thinking.

Let’s Practice - The White Hat Scenarios Q1. You can give opinions under White Hat? Q2. The White Hat is Neutral and therefore not influenced by Emotions? Q3. The Focus of White Hat is on Generating New Ideas? Q4. Can the available facts be assessed as – First Class Facts and Second Class Facts? Q5. The White Hat always focusses on Data and Information? True or False

THE RED HAT

Emotions 1. Feelings & Emotions 2. Intuitions 4. Impressions 3. Hunch

THE RED HAT People are given a Chance to : Express their True Feelings. Say things that needs no Validation. Not to be Logical and No Justifications asked.

Role of Emotions – In Decision Making Emotions are a medium that make us realize what we feel about a particular person, an incident or a situation. Emotions are critical to our decision-making process.

How to use the – Red Hat Share your Feelings & Emotions on the Discussed Topic. Each Participant shares as to How She/he feels about the Topic. You cannot say “Pass.” No Explanations to be asked or given. Never enter in to a Debate. No Interruptions or Justification of your Feelings to be done. Some RED Hat Statements. “I have a feeling that he will not play today’s match.” “I don’t feel this is a right way to do things.” “I want to say that I am not happy by the court’s verdict.”

Let’s Watch A Red Hat Example

The Red Hat - Discussion Should The Schools and Colleges in Mumbai be closed down due to the Pandemic? Hat Discussion that Happened My Doctor friend working in a civic hospital was saying that, COVID-19 cases are rising again due to spread of the new Delta Plus Variant. The Mayor of Mumbai has alarmed the possibility of arrival of a Third Wave. As per a new TOI Update: Kids are feared to be at risk during the Third Wave. There is a Fear of Loss of Job within the Teachers. Opening the Schools and Colleges is very dangerous and risky. Closing the Schools and Colleges is a right decision.

RED HAT – The Summary Helps to express your Emotions Freely. You don’t need to be Logical.

Let’s Practice - The Red Hat Scenarios Q1. Red Hat is all about New Ideas and Logic? Q2. Red Hat is a convenient window for a Thinker to Explore and Present her/his Feelings? Q3. You don’t need to justify your Feelings and Emotions under Red Hat? Q4. Red Hat always talks about the Negative aspects of the Topic Discussed? Q5. Red Hat helps you to share your Intuitions about the Topic that is Discussed? True or False

THE YELLOW HAT

Sun-Shine, Optimism, Hope 1. Optimistic. 4. Hope 2. Opportunistic. 3. Considers Best Case Scenario, Positive Assessment.

THE YELLOW HAT Enables the Participants to : Look for More Positive Points or Benefits in a Topic supported by logic. Do the Positive Assessment based on past experience or any kind of logical available information. Consciously look for – HOW & WHY a particular idea/concept/project will work.

Speculative Positive Looking for the Desired Result with hope in the Future basis Past Experiences. As the Future is uncertain; but in Yellow Hat, basis the past trends one can Speculate as to what can happen in the future. E.g. Creating a Vision & Mission of the Company keeping in view of the Industry Standards. A Stockbroker Stock Market Bull Speculating a surge in stocks

How to use the – Yellow Hat Use Logic to identify How things can be made better. What are the Good Points in this Topic/Project? How can this Idea Work? Let us think, why is this task worth doing? How can this project help us? How can this Task be done? Some Yellow Hat Statements. “I estimate a 10% chance that some people survived the crash-landing on the glacier. We must go and look.” “I know that our Product is not so popular yet, but the recent trends show that we can work on the awareness of the product and then re-launch it. ”

Let’s Watch A Yellow Hat Example

The Yellow Hat - Discussion Should The Schools and Colleges in Mumbai be closed down due to the Pandemic? Hat Discussion that happened My Doctor friend working in a civic hospital was saying that COVID-19 cases are rising again due to spread of the new Delta Plus Variant. Hat Discussion that happened Of course, as the health of the students especially children will be protected. Good view, as students can hardly maintain social distancing while in classrooms. This can be a wise move, as it is practically impossible for students to wear masks while sitting for whole day in school or college.

YELLOW HAT – The Summary Yellow Hat focusses on the Positive Assessment. Yellow Hat Covers the Positive Aspect of the idea ranging from 1. Logical & Practical – By Positive Assessment with Data/Past Experience etc. 2 . Dreams, Visions, Hopes – By Speculative Thinking.

Let’s Practice - The Yellow Hat Scenarios Q1. The Yellow Hat talks only about Data and Emotions? Q2. The Yellow Hat is about Positive Assessment of the Idea? Q3. From Yellow Hat, comes Hope? Q4. Yellow Hat talks about Emotions especially why the idea won’t work out well? Q5. Yellow Hat is about discussing as to how an idea/suggestion/Product can work well? True or False

THE BLACK HAT

The Caution - Signboard 1. Stops us from doing things: Illegal, Dangerous, Unprofitable. 2. Focusses on Possible Errors, Conclusions 4. Critical View 3. Considers Worst Case Scenarios, Negative Assessment

THE BLACK HAT Enables the Participants to : To be Critical and Find out Potential Pit Falls in the Idea/Project. Get involved in Fault Finding supported by LOGIC . Helps the people to look at the Dark Side of the Idea.

The Time Machine The Black Hat acts like a Time Machine. The Participant Travels to the Future and Looks Back on – Why might the Plan Fail.

How to use the – Black Hat Share the possible Pitfalls that needs to be avoided. Is this data reliable? Is it Logically correct? Is it profitable? Is it legal? Can we afford it? Will our clients like this? Some BLACK Hat Statements. “Sales have risen abnormally after this campaign. Is there anything we need to be caution about?” “The Plan you presented is too generic. Reason because it lacks certain Datapoints”

The Problem of - Overuse Food though essential for life, yet too much Intake of food will cause Health Problems. That isn’t the Fault of the food but the fault of Overeating. Similarly, by overuse of Black Hat you will end up in finding faults in every project or person you come across. This fault is not of the Black Hat, but due to Overuse and sometimes Misuse of the Black Hat.

Let’s Watch A Black Hat Example

The Black Hat - Discussion Should The Schools and Colleges in Mumbai be closed down due to the Pandemic? Hat Discussion that happened My Doctor friend working in a civic hospital was saying that, COVID-19 cases are rising again due to spread of the new Delta Plus Variant. The Mayor of Mumbai has alarmed the possibility of arrival of a Third Wave. As per a new TOI Update: Kids are feared to be at risk during the Third Wave. There is a Fear of Loss of Job within the Teachers. Opening the Schools and Colleges is very dangerous and risky. Closing the Schools and Colleges is a right decision. Good Decision, as health of the students especially children will be protected. Practically wise decision, as students can hardly maintain social distancing while in classrooms. Wise move, as it is practically impossible for students to wear masks while sitting for whole day in school or college.

The Black Hat - Discussion Should The Schools and Colleges in Mumbai be closed down due to the Pandemic? Hat Discussion that happened School Curriculum will be affected as there wont be any classes conducted. Practical studies of Medical & Engineering will also be affected as online classes wont help in conducting practical’s. While schools and colleges closed down, blanket promotion of the students will happen. This will create a feeling of disparity amongst bright students.

BLACK HAT – The Summary Black Hat is about being Conscious of the Problems and Challenges while deciding on a certain policy or a product. Black Hat is very much about – the “FIT.” Does this suggestion fit our policy and strategy? Does this idea fits our ethics and values? The Black Hat considers probable Dangers and Difficulties in the project by practising a futuristic approach. It Basically works on the Negative Assessment of the Topic.

Let’s Practice - The Black Hat Scenarios Q1. Black Hat helps you to be cautious about the possible pitfalls in the idea Discussed? Q2. The Black Hat helps you to find the Positive Aspects of the Idea/Topic Discussed? Q3. The Black Hats helps you to put forth your viewpoint in a Logical Manner? Q4. There is No Problem anytime in overusing the Black Hat in your Discussions and Dealings? Q5. Black Hat is very much about checking whether the idea/suggestion discussed ‘FIT’s’ in our Ethics, Values or Available Resources? True or False

THE GREEN HAT

Nature, Vegetation

THE GREEN HAT Enables the Participants to : Helps you to be more Creative. Generate More/Alternate Ideas. Helps you develop New Approaches to Solve Problems.

Deliberate Creativity Create Ideas instead of Waiting for them to come to you. Creativity must not just be left to Creative People. Creative Thinking now becomes a Formal part of the Thinking Process instead of just a Luxury. Instead of Demanding an Input, we can Demand an Effort / Time for generating New Ideas.

Alternatives Katappa himself wanted to become the King. May be it was a Human Error Katappa wanted to wipe out the whole Royal Lineage of Mahishmati He was following the orders of Shivagami Devi Why did Katappa Kill Baahubali ???

How to use the – Green Hat Creativity at the Forefront: What alternate possibilities could exist here? Could this be done in a different way? How can I look at this problem from a unique perspective? Let us think for an out-of-the box solution for this. * Use The Idea Blitz Technique for generating ideas. Some Green Hat Statements: “ Let us have 2 new Grey Cement plants introduced to cater the increasing demand.” “We can approach Rahul Dravid to be the coach of our company’s Cricket Team.” The Idea Blitz Technique: 7 People + 3 Mins = 5 Ideas (1 crazy idea)

Let’s Watch A Green Hat Example

The Green Hat - Discussion Should The Schools and Colleges in Mumbai be closed down due to the Pandemic? Hat Discussion that Happens My Doctor friend working in a civic hospital was saying that, COVID-19 cases are rising again due to spread of the new Delta Plus Variant. The Mayor of Mumbai has alarmed the possibility of arrival of a Third Wave. As per a new TOI Update: Kids are feared to be at risk during the Third Wave. Wise move, as it is practically impossible for students to wear masks while sitting for whole day in school or college.

The Green Hat - Discussion Should The Schools and Colleges in Mumbai be closed down due to the Pandemic? Hat Discussion that Happens School Curriculum will be affected as there wont be any classes conducted. Practical studies of Medical & Engineering will also be affected as online classes wont help in conducting practical’s. While schools and colleges closed down, blanket promotion of the students will happen. This will create a feeling of disparity amongst bright students. Lectures & exams to happen online so student’s academic year is not wasted. Some of the curriculum must be scrapped down, as students will have minimum access to coaching while studying from home. Educational Institutions can partner up with private online educators like Byju’s, and take help of their technological expertise by uploading the course content in audio/video format on Byju’s platform to complete the coaching and examination of the students. Use the Idea Blitz Technique to generate ideas

GREEN HAT – The Summary Allows us to have deliberate time and effort to be creative. Motivates us to come up with ideas that break the current pattern of thought Wants us to further shape our ideas with the other hats to make them usable.

Let’s Practice - The Green Hat Scenarios Q1. Green Hat is for Creative Thinking? Q2. There can only be 1 Thinker in the room full of people participating in the STH Activity? Q3. Higher the List of Alternate Solutions, stronger will be the Decision-Making Capability? Q4. Green Hat is all about Generating New Ideas only. Old Ideas must not be discussed here? Q5. Green Hat let’s the ideas flow without any judgement? True or False

THE BLUE HAT

Sky Above, Cool, In Control 1. Control 4. Instructor 2. Manages the Discussion 3. Ensures Focus and Discipline

THE BLUE HAT Controls the Discussion: Lays Down the Instructions. Manages the Thinking Process. Brings in Discipline and Focus.

THE BLUE HAT Blue Hat is the Conductor of the Orchestra. Allows us to : F ocus (specify the) the discussion. O utline and design the program. R esult (summarize), Conclusion. M onitor and control the discussion.

Managing Opposing Ideas The Most Powerful way of Treating Opposing Ideas is to deduce that – Each One is Correct – But Under Different Circumstances . Under What Circumstances would Mr. Singh be Right? Under What Circumstances would Mr. Khatri be Right? Doing so shall carry the Thinking Process at ease by looking at both circumstances in a clear manner.

How to use the – Blue Hat The Shepherd: Enables the Group to Think about: Why are we Here? What are we Thinking About? Let’s Define the Situation / Problem? Let me give you the Background of this Topic. What can we aim to Achieve out of this? The Language: Specific Language that is used in Blue Hat. Let’s have some White Hat Thinking here, shall we? That is enough of Red Hat Discussion, Can we have some ideation through a Green Hat please? We’ve had enough of the Black Hat discussion, can we have some positive assessment with the Yellow Hat now?

Blue Hat – On Control Sequencing of Hats – The Blue Hat prepares and sets up a pre-set sequence well in advance of the meeting. While in meeting, he lays down the sequence at the start of the meeting and instructs the group to follow the same. However, if at all a situation demands, the Blue Hat can do some minor variations in the sequencing. Routing of the Thinking Process – E.g. Blue Hat - Does the context setting Green Hat – Brings in Idea/s. Yellow Hat – Works on development of the idea/s. Positive Assessment. Black Hat - Critical Assessment of ideas and values. Red Hat - Emotions. Blue Hat - Closure

Blue Hat – On Time Allotment Allotment of Time: An avg of 1 minute for discussion per person to be allowed. E.g. If there are 4 persons in a meeting, then 4 minutes to be allowed under each Hat. However, if genuine ideas are still being shared beyond a minute, the time can be extended by the Blue Hat. It is recommended that – Blue Hat keeps a short time for per person discussion at initial level and then increase the time if required instead of doing it the other way round.

The Thinker Group The Chairperson or The Deciding Authority Moderator/Facilitator Compulsory Compulsory Optional A Moderator is required to run the Thinking Process for the Chairperson only if the Chairperson is New to the concept of Six Thinking Hats and is learning on how to moderate the activity. Parties involved in the Thinking Activity Party - 1 Party - 2 Party - 3 Availability For the Thinking Process

Usage of Blue Hat Stage Action I Before the Meeting II At the Start and During the Meeting III End of the Meeting

The Blue Hat - Discussion The Chairperson and the Moderator meet before the meeting and discuss on the context of the meeting – i.e. What is the objective expected from the Discussion. 2. Now the Objective has been discussed and decided as: Should we Onboard – 18 new Customers by the end of this Year Stage I – Before the Meeting – The Chairperson The Moderator

The Blue Hat - Discussion Stage I – Before the Meeting Context Setting and Sequencing Positive Points Caution about Applying Creative Business Ideas Thoughts and Emotions Closure & Plan of Action 3. The Blue Hat aka Moderator then plans and shares the Sequencing of the Hats to the Chairperson. The Sequencing of Hats is Finalised here. Data / Information

The Blue Hat - Discussion The Moderator starts the meeting by doing the context of the meeting – i.e. What is the objective expected from the Discussion 2. The Focus Point of the Discussion is: Should we Onboard – 18 Customers by the end of this Year Stage II – At the Start and During the Meeting – Hello Everybody, Let us discuss on – “Should we On-board 18 New Customers by the end of this year.” Chairperson is also a Participant here. He too takes part in the Thinking Activity Driven by the Blue Hat Here is the Sequence of Hats we need to follow

The Blue Hat - Discussion Once all Hats are discussed, The Blue Hat shares all the participants to give their Blue Hat view one –by- one. Stage III – At the End of the Meeting – Great…Now that we have discussed all the Hats. I would request all of you to share your–Blue Hat view one-by-one

The Blue Hat - Discussion Stage III – At the End of the Meeting – What is Blue Hat view ???

The Blue Hat - View A Blue Hat view happens when the sequencing of all the Hats is completed. In the Blue Hat view – Every Participant wears the Blue Hat and shares her/his point of view as a final take on the Problem/Process/Statement/Focus Area; that was under discussion. Note: The Moderator (Blue Hat) can share his Blue Hat view (only) unless if he is an internal Member and is aware about the process or has the relevant expertise. Few Examples of Blue Hat views : a. “Looking at the overall discussion, my Blue Hat view says that on- boarding 18 new customers is a great idea. However we must keep the deadline as 31 st March and not 31 st Dec. Reason being XYZ.” b. My Blue Hat Thinking says we should On-board not 18 but only 10 customers for this year. Reason being XYZ.” Note : There is no compulsion for the Thinker to provide an explanation on her/his Blue Hat View. However if the Moderator/Chairperson requests for an explanation; the Thinker will have to provide one.

The Blue Hat - Discussion Post everyone shared their Blue Hat view – The Blue Hat shares the Final Pointers of the Discussion. Finally the Chairperson shares his views and gives a Final Take of what is to be done next. Stage III – At the End of the Meeting – Final Take to be given by the Chairperson

End of the Meeting – Way Ahead If the Meeting has arrived to a Conclusion : Here; The Chairperson lays down the next steps to be taken. i.e. Actionables. If the Meeting has not arrived to any Conclusion : It might also happen that the discussion could not reach to any conclusion or further thinking on some points is required. In such case, the Chairperson must lay out the reasons for which the conclusion is not met. E.g. More information is needed, certain values needs to be reconciled. Etc. Now; another meeting will be set-up for discussion of this New Focus area. E.g. If the discussion shapes up that No New Customer can be On-Boarded, then the Chair Person shall lay down reasons for the same. E.g. Do we need more creative ideas OR Do we need to do more risk assessment etc. Then an another meet with a New Thinking Focus shall be planned. This New Focus Area can be ; Let us bring in more ideas for Onboarding new customers OR What areas we should we be cautioned of while Onboarding new customers?

The Blue Hat’s Journey Stage Action Owner(s) Outcome I Before the Meeting Moderator & Chairperson meet and discuss on the Thinking Focus Area. Also the Sequencing of Hats is Discussed and Finalised. The Moderator shall act as a ‘Blue Hat’ in the Thinking Activity. Moderator & Chairperson Planning of the Meeting ** Note: Once the Chairperson is well versed on ‘How to conduct The Six Thinking Hat Meeting,’ She/he can then act as a Chairperson and as a Moderator both. II Start and During the Meeting The Blue Hat lays down the Statement that needs to be discussed. The Blue Hat lays down the Sequence of Hat to be followed and then starts and drives the Discussion. Moderator, Chairperson & Participants Organize and Control of the Meeting

The Blue Hat’s Journey Stage Action Owner(s) Outcome III End the Meeting The Blue Hat shall take ‘The Blue Hat View’ from every Participant. The Chairperson shall share the Final view. The Blue Hat shall share the broad pointers of the Discussion that happened. The Chairperson shall announce the Final Outcome. If the Aimed Objective was achieved then the Actionables shall be distributed. If the Aimed Objective was not achieved then a new meeting with a new Focus Area shall be organized. Moderator, Chairperson & Participants Closure of the Meeting

Let’s Watch A Blue Hat Example

The Blue Hat - Discussion Stage III – Closing of the Meeting Should The Schools and Colleges in Mumbai be closed down due to the Pandemic? Hat Discussion that Happens My Doctor friend working in a civic hospital was saying that, COVID-19 cases are rising again due to spread of the new Delta Plus Variant. The Mayor of Mumbai has alarmed the possibility of arrival of the Third Wave. As per a new TOI Update: Kids are feared to be at risk during the Third Wave. There is a Fear of Loss of Job within the Teachers. Opening the Schools and Colleges is very dangerous and risky. Closing the Schools and Colleges is a wrong decision. Good Decision, as health of the students especially children will be protected. Practically wise decision, as students can hardly maintain social distancing while in classrooms. Wise move, as it is practically impossible for students to wear masks while sitting for whole day in school or college.

The Blue Hat - Discussion Hat Discussion that Happens School Curriculum will be affected as there wont be any classes conducted. Practical studies of Medical & Engineering will also be affected as online classes wont help in conducting practical’s. While schools and colleges closed down, blanket promotion of the students will happen. This will create a feeling of disparity amongst bright students. Lectures and exams can happen online so that student’s academic year is not wasted. Scrap down some of the curriculum, as students will have minimum access to coaching while studying from home. Educational Institutions can partner up with private online educators like Byju’s, and take help of their technological expertise by uploading the course content in audio/video format on Byju’s platform to complete the coaching and examination of the students. Looking at the emerging 3 rd wave of COVID-19 and the overall discussion that happened; it is observed that Closing Schools and Colleges is an important step from the health perspective of the students especially kids. However, conducting Online Lectures and Exams shall ensure that the academic year of the students is completed well in time. Therefore – Schools and Colleges in the city shall be shut down during the Pandemic

Let’s Practice - The Blue Hat Scenarios Q1. The Blue Hat runs the overall Thinking Map Activity? Q2. The Blue Hat Guy can be very emotional in his Discussions in the Meetings? Q3. The Blue Hat is all about stopping the Negative Assessments coming from Black Hat? Q4. The Blue Hat is Biased towards the Green Hat? Q5. The Blue Hat is always the First and the Last Hat used in the Meetings? True or False

BLUE HAT – The Summary Controls the Thinking Map Activity. Blue Hat is majorly used twice, to Begin and to End the Meeting/Discussion. Enables, Intervenes and Closes the overall Process.

Word of Caution Overlapping of Hats : When you put the – Six Thinking Hats in to Practise; you will experience a lot of overlapping between different Hats. E.g. Overlapping of – Yellow and Green Hat due to ideas and hope in future. White and Red Hat due to mixtures of facts & opinions. One must not be worried and must not switch hats with every remark. Consciously follow the Defined Thinking Mode – i.e. Check which Hat is under discussion. If Yellow Hat is under discussion, think and speak as per Yellow Hat rules.

The Lone - Thinker While the Six Thinking Hat Exercise is recommended to be conducted as a Group Activity, However, if required, this can also be practised at an individual level. Doing it with a pre-set sequencing shall reduce confusion if any and ensure that all the aspects are well covered.
