Develop a Value Stream Map VSM Mapping
Understand the Value Define Value-Adding Activities: Identify activities that the customer wants, transform or process materials, and are done right the first time. These are considered value-adding activities. Activities that do not meet these criteria are considered waste
Define the Focus Choose a Product or Family: Select a product or family of products that has the biggest impact on the organization. Consider factors like customer return rates, defect rates, and dollar volume
Go to Gemba (Walk the Process) Observe the Process: Walk through the process to understand it firsthand. This step is crucial for accurate data collection and understanding the flow of materials and information
Work Backwards Identify the Origin: Determine the origin of the process, which could be a customer order or a raw material delivery
Define the Basic Value Stream Create a Current State Map: Draw a map of the current process, including all steps, delays, and inefficiencies. This helps identify waste and areas for improvement
Fill in Queue Times Record Wait Times: Note the time spent waiting in queues and the time spent in each process step. This helps in identifying bottlenecks and inefficiencies
Fill in Process Data Collect Process Data: Record data such as the number of people involved, average working hours, cycle time, wait time, uptime, and downtime. This data helps in evaluating the process
Include Smiley Faces Value-Added Percentage: Add a percentage symbol to indicate the value-added percentage (%VA) for each process step. This helps in identifying non-value-added activities
Include the Value-Added Percentage (%VA) Calculate %VA: Calculate the percentage of time spent on value-added activities. This helps in identifying areas where waste can be reduced
Interpret the Value Stream Map (VSM) Evaluate the Map: Review the map to identify areas for improvement. Look for delays, inefficiencies, and excess inventories. Use the Kaizen burst symbol to mark areas for immediate improvement
Design the Future Map Create an Ideal State Map: Based on the current state map, design an ideal state map that outlines the desired improvements. This map should align with the company’s vision and goals
Implement the Future Map Implement Changes: Implement the changes outlined in the ideal state map. Regularly monitor KPIs to ensure the new process is effective and make adjustments as needed
